Organizational Behavior and the Hidden Drivers of Performance

Strategy consulting has long operated on the assumption that organizational performance is primarily a function of strategy quality. Get the strategic choices right, markets, positioning, competitive differentiation, and the execution will follow. The evidence has been building for decades that this model is incomplete. Organizations with similar strategies, in similar markets, with comparable resources, consistently perform at very different levels. The differentiating factors are organizational, not strategic.

Google's Project Aristotle, an extensive internal study of team performance, identified psychological safety as the most significant predictor of team effectiveness. Psychological safety, a concept developed by Amy Edmondson, refers to the shared belief that team members can take interpersonal risks, speak up, disagree, admit mistakes, share concerns, without punishment. In teams with high psychological safety, information flows freely, problems are identified early, and learning happens rapidly. In teams with low psychological safety, information is managed strategically, problems are concealed, and learning is suppressed.

Trust as organizational infrastructure

Trust, between colleagues, between employees and leaders, between teams, is not a cultural luxury. It is infrastructure that enables the coordination that performance requires. Lowtrust organizations substitute for trust with control mechanisms: extensive monitoring, complex approval processes, redundant verification. These mechanisms are expensive in time, attention, and talent. Hightrust organizations accomplish similar coordination with far less overhead.

Building trust is a leadership responsibility with specific behavioral requirements. Vulnerability, leaders who model the admission of uncertainty and error rather than performing omniscience, is among the most reliable trust builders. Consistency, doing what you said you would do, reliably, over time, is another. Neither is particularly complex. Both require deliberate choice, particularly under pressure.
